An Autonomous Business (L5) runs everything in go-to-market, product development, and is self-improving.
Even at L5, human involvement doesn't have to stop. An autonomous business can run on its own, but it works better with people alongside it, each one getting far more done than before. For the founder that means 10x to 100x more output, and that's what it takes to build a solo billion-dollar company.
Autonomous, AI-native, and incumbent
There is before and after AI. What is AI? It's the public launch of ChatGPT in 2022. Of course, this is simplified, but ChatGPT made AI mainstream with its LLM. It shows the possibilities of what AI can do. It inspired a new breed of start-ups that are AI-native.
Built before AI. They use tools in an existing org and its headcount. AI makes people faster, but the structure and the cost base stay the same.
Built with AI at the core from day one. Lean teams, AI in every workflow, but people still operate and direct the business day-to-day.
The end state. AI agents run and improve the business with little or no human operation. Growth finally decouples from headcount.
The autonomous business scale
Every company is on the path from people-led to autonomous. The research for this book identified five levels: from AI as a personal tool to an autonomous business that runs, and improves, itself.

The scale explained
While researching and interviewing for Growth After Headcount, it became clear quite early that companies are on very different journeys when it comes to AI. The levels of maturity are worlds apart, which created an urge in me to build the Autonomous Business Scale. The purpose of the Autonomous Business Scale is to measure what level a company is at on the path of AI transformation. By now, almost every business touches AI in one form or another. That's why the scale starts with L1, the AI-assisted business.
On the other extreme, we have L5, the autonomous business, where AI agents run the whole business and can improve it themselves. The owners of L5 businesses can distance themselves from the business.
These levels are not theoretical. From the first interviews for the book: RB2B is at L5, running and growing for seven months without anyone operating it. Swan AI is at L4, three leaders above a fully automated go-to-market engine. Ascend is at L3, scaling from $25M ARR to $100M without adding headcount. You will hear all three stories on the podcast, and read them in the book.
Revenue per employee
The one KPI that matters for an autonomous business. It starts where the best headcount companies top out at half a million per person and climbs by an order of magnitude at every level.
For a century, growth meant hiring. More revenue required more people, so the two rose together and headcount became the proxy for ambition. The autonomous business breaks that link.
The clearest way to see it is revenue per employee: how much value a company creates for every person on its payroll. As AI takes over whole processes, that number climbs to levels a traditional org chart could never reach.
